Newsjacking has always required speed and judgment. AI makes the speed part significantly faster. Here’s a five-step framework for turning breaking news into brand coverage before the window closes.

Reactive PR, or newsjacking, is one of the highest-leverage tactics in a comms team’s toolkit. A well-timed expert comment on a breaking story can generate coverage that a proactive pitch campaign would take weeks to produce. But the opportunity window is narrow, and most teams miss it not because they lack the expertise, but because their process is too slow.

AI addresses the process problem directly. It doesn’t replace the judgment required to identify a genuine fit or assess reputational risk. But it compresses the time from story breaking to pitch sent from hours to minutes, which is where most reactive opportunities are lost.


Understanding the Window

Reactive PR has a specific timing logic that most teams understand intuitively but rarely map explicitly.

From 0 to 2 hours after a story breaks is the prime reactive window. Journalists are actively filing and looking for expert reaction, additional sources, and angles they haven’t covered. A relevant pitch from a credible spokesperson lands in an inbox that is actively being checked. This is when reactive coverage is most achievable.

From 2 to 6 hours is the secondary window. The initial coverage is being written. Feature angles, analysis pieces, and deeper dives are still in development. A pitch in this window won’t make the breaking news coverage but can still influence the second wave of reporting.

After 6 hours, the story has its sources. Journalists have their expert quotes. The coverage is largely written or commissioned. A pitch sent at this point is competing for space that is almost entirely already allocated. This is where most reactive pitches arrive.


The Five-Step Framework

Step 1: Detect. AI-powered monitoring tools flag relevant breaking news as it emerges. Configure your monitoring platform with keyword triggers for your sector’s key topics, regulatory bodies, competitor names, and recurring story themes. When a story breaks that matches your trigger terms, the alert arrives in real time rather than at the next manual check. The team verifies that the story is genuine and moving fast.

Step 2: Assess. The most important step and the one AI cannot do for you. Two questions to answer in under two minutes. First: does this story fall within our genuine area of expertise? A reactive pitch that overclaims expertise is worse than no pitch at all. Second: does engaging with this story carry any reputational risk? A story that seems like a simple industry trend may have political, legal, or cultural dimensions that make it a poor fit. Speed without this check produces reactive pitches that embarrass the brand.

Step 3: Draft. Once the fit is confirmed, AI generates three distinct pitch angles in under two minutes. Feed it the story headline, a one-sentence description of what makes it relevant to your spokesperson, and the audience of the target outlet. Ask for three angles: one expert commentary angle, one data or research angle, and one contrarian or forward-looking angle. The variety surfaces options the team might not have considered under time pressure.

Step 4: Approve. A human selects the strongest angle, edits the pitch for voice and accuracy, and signs off. This step should take no more than five minutes. If it is taking longer, the pitch is probably too complex for a reactive moment. Reactive pitches should be short: the story, the expertise, the offer to comment. Three sentences. No longer.

Step 5: Pitch. Send to the journalists who are actively covering the story. Use Muck Rack or your monitoring platform to identify who has filed on this story in the last hour. Those are the journalists most likely to be looking for additional sources. Pitch them specifically, not your general media list.


The Tools That Make It Work

Real-time alerts. Brandwatch, Meltwater, or Brand24 configured with breaking news triggers. The alert should arrive within minutes of a relevant story going live, not in a scheduled digest.

Journalist finder. Muck Rack’s “journalists covering X” feature identifies who is actively writing about a topic in real time. This turns a generic media list pitch into a targeted outreach to the reporters who are actually working the story right now.

AI pitch drafting. Claude or ChatGPT for generating angle options. The key is having a reactive pitch template ready before you need it, so you’re not writing a prompt from scratch under time pressure. Build the template in a quiet moment and have it ready to populate when a story breaks.

Approval workflow. A pre-agreed Slack channel or direct message chain with the decision-maker who needs to sign off. During a live reactive moment, email approval chains are too slow. The approval process should be one message and one response.

Pitch tracking. Log every reactive pitch: who was pitched, when, on what story, and what the outcome was. This data tells you which story types generate the best reactive response rates, which journalists respond to reactive outreach, and how long your actual window is for different story categories.


Speed is the pitch. Judgment is the filter. AI gets you to the pitch. Judgment keeps you relevant.


The Most Common Reactive Mistake

The biggest reactive PR failure isn’t being too slow. It’s pitching a story that is a poor fit because the team was so focused on moving fast that they skipped the assess step. A reactive pitch that has no genuine connection to your spokesperson’s expertise, or that associates your brand with a story that has a problematic dimension, does more damage than missing the window entirely.

The framework above is designed to be fast. But the assess step is the one that should never be compressed. Two minutes of judgment at step two can save two weeks of reputation management later.
